ABOUT THE SPEAKER
Ricardo Semler - Organizational changemaker
Two decades after transforming a struggling equipment supplier into a radically democratic and resilient (and successful) company, Ricardo Semler wants organizations to become wise.

Why you should listen
After assuming control of Semler & Company (Semco) from his father in 1980, Brazil's Ricardo Semler began a decades-long quest to create an organization that could function without him, by studying and then implementing what could best be called "corporate democracy", allowing employees to design their own jobs, select their supervisors, and define pay levels. He has then applied the same principles to education, banking and hospitality. All with very good results.

He's now promoting the idea of designing organizations -- companies, schools, NGOs -- for wisdom. With a question as a starting point: If we were to start from scratch, would we design organization X the way we have done it?

Ricardo Semler: How to run a company with (almost) no rules

06:06
Don't tell us where you are.
125
354651
2119
Nu ne spune unde ești.
Când aveam mii de angajați, 5000,
aveam doar doi la Resurse Umane,
06:08
And more, even when we had
thousandsmii of people, 5,000 people,
126
356770
4125
06:12
we had two people in the H.R. departmentdepartament,
127
360895
3378
06:16
and thankfullydin fericire one of them has retireds-a retras.

06:18
(LaughterRâs)

06:20
And so, the questionîntrebare we were askingcer was,
how can we be takingluare careîngrijire of people?
130
368630
3754
Ne-am întrebat:
cum să avem grijă de oameni?
06:24
People are the only thing we have.
131
372384
1803
Ei sunt tot ce avem.
06:26
We can't have a departmentdepartament that runsruleaza
after people and looksarată after people.
132
374187
3438
Nu putem avea un departament
care are grijă de ei.
06:29
So as we starteda început findingdescoperire that this workeda lucrat,
and we'dne-am say, we're looking for --
133
377625
5381
Văzând că sistemul funcționează,
ne-am spus:
„Căutăm – și cred că asta căutam de fapt,
în «ultimele zile» și în companie –
06:35
and this is, I think,
the mainprincipal thing I was looking for
134
383006
2695
06:37
in the terminalTerminal dayszi and in the companycompanie,
135
385701
2043
cum te organizezi înțelept?”
06:39
whichcare is, how do you seta stabilit up for wisdomînţelepciune?
136
387744
3569
06:43
We'veNe-am come from an agevârstă of revolutionrevoluţie,
industrialindustrial revolutionrevoluţie,
137
391313
4676
Am parcurs etape revoluționare,
era revoluției industriale,
06:47
an agevârstă of informationinformație,
an agevârstă of knowledgecunoştinţe,
138
395989
2683
era informatică, era cunoștințelor,
dar nu suntem deloc aproape
de era înțelepciunii.
06:50
but we're not any closermai aproape
to the agevârstă of wisdomînţelepciune.
139
398672
2612
Cum proiectăm, cum ne organizăm
pentru era înțelepciunii?
06:53
How we designproiecta, how do we organizeorganiza,
for more wisdomînţelepciune?
140
401284
3327
06:56
So for exampleexemplu, manymulți timesori,
141
404611
1543
De exemplu, de multe ori,
06:58
what's the smartestdeștept or the intelligentinteligent

142
406154
4347
decizia cea mai inteligentă,
mai elegantă, nu se potrivește.
Spuneam așa:
07:02
So we'dne-am say things like,
143
410501
2382
„Hai să stabilim că vei vinde
57 de unități pe săptămână.
07:04
let's agreede acord that you're going to sellvinde

147
424274
3103
ca să cumpărăm companii noi,
să cumpărăm concurența,

pentru că vinzi prea mult.
07:19
we have to do all kindstipuri of things
because you soldvândut too manymulți widgetswidget-uri.
148
427377
3222
Deci, du-te la plajă

07:22
So go to the beachplajă

07:24
(LaughterRâs) (ApplauseAplauze)
150
432835
2436
07:27
So the processproces is looking for wisdomînţelepciune.
151
435271
3339
Deci e vorba de căutarea înțelepciunii.
07:30
And in the processproces, of coursecurs,
we wanted people to know everything,
152
438610
3540
În acest proces, desigur,
vroiam ca oamenii să știe tot
și vroiam să conducem total democratic.
07:34
and we wanted to be trulycu adevărat democraticdemocratic
about the way we rana fugit things.
153
442150
3369
07:37
So our boardbord had two seatslocuri opendeschis

07:45
(LaughterRâs)

07:46
And so we had cleaningcurățenie ladiesdoamnelor votingvot

157

Așa că au votat femei de serviciu

whichcare had a lot of other very importantimportant

158

07:55
And the factfapt is that they keptținut us honestsincer.
159

07:58
This processproces, as we starteda început looking

160

În acest proces,
observându-i pe cei care veneau la noi,
08:02
we'dne-am say, now wait a secondal doilea,
161
470606
1578
spuneam: „Stai un pic.
08:04

Where am I going to be in 5 years'ani' time?
163
475067
3240
ce trebuie să fac,
unde pot ajunge după 5 ani?”
Ne-am dat seama că trebuie
să începem mult mai devreme.
08:10
And we lookedprivit at that and we said,
we have to startstart much earliermai devreme.
164
478308
3078
Când să începem?
08:13
Where do we startstart?
165
481386
1023
„Păi, ar fi bine, de la grădiniță.”
08:14
We said, oh, kindergartengradinita
seemspare like a good placeloc.
166
482409
2515
Așa că am înființat o fundație
care acum, după 11 ani, are trei școli
08:16
So we seta stabilit up a foundationfundație, whichcare now has,
for 11 yearsani, threeTrei schoolsșcoli,
167
484924
4657
în care ne-am pus aceleași întrebări:
08:21
where we starteda început askingcer
the samela fel questionsîntrebări,
168
489581
2302
cum să reproiectăm școala
pentru înțelepciune?
08:23
how do you redesignredesign schoolşcoală for wisdomînţelepciune?
169
491883
2912
Una e să zici că trebuie
să reciclezi profesorii,
08:26
It is one thing to say,
we need to recyclereciclați the teachersprofesori,
170
494795
2929
că directorii trebuie să facă mai mult...
08:29
we need the directorsdirectori to do more.
171
497724
1674
08:31
But the factfapt is that what we do
with educationeducaţie is entirelyîn întregime obsoleteînvechit.
172
499401
5932
Însă e clar că tot ce facem
în educație e învechit.
Rolul profesorului e în întregime perimat.
08:37
The teacher'sprofesorului rolerol is entirelyîn întregime obsoleteînvechit.
173
505333
2498
Să treci de la Mate la Biologie

08:39
Going from a mathmatematica classclasă, to biologybiologie,

174
507831
5647
08:45
(ApplauseAplauze)
175
513482
4702
(Aplauze)
Am început să cugetăm
cum ar putea fi mai bine.
08:50
So we starteda început thinkinggândire,
what could it look like?
176
518184
2729
Am adunat oameni,
inclusiv unii pasionați de educație,
08:52
And we put togetherîmpreună people,
includinginclusiv people who like educationeducaţie,
177
520913
3569
oameni ca Paulo Freire
și doi miniștri ai educației din Brazilia,
08:56
people like PauloPaulo FreireFreire,
and two ministersminiştri of educationeducaţie in BrazilBrazilia
178
524482
5435
și am zis: dacă ar fi să proiectăm
o școală de la zero, cum ar arăta?
09:01
and we said, if we were to designproiecta
a schoolşcoală from scratchzgârietură,
179
529917
2669
09:04
what would it look like?
180
532586
1427
Așa am creat această școală,
numită Lumiar,
09:06
And so we createdcreată this schoolşcoală,
whichcare is calleddenumit LumiarLumiar,
181
534013
3733
- și-am mai făcut o școală publică -
09:09
and LumiarLumiar, one of them
is a publicpublic schoolşcoală,
182
537746
2152
și Lumiar zice așa:
09:11
and LumiarLumiar saysspune the followingca urmare a:
183
539898
1806
„Hai să împărțim
rolul profesorului în două.
09:13
Let's dividedivide this rolerol
of the teacherprofesor into two.
184
541704
4177
Unul va fi tutor.”
09:17
One guy, we'llbine call a tutortutore.
185
545881
2361
Tutor în sensul vechi al grecescului
„paideia”= ai grijă de copil:
09:20
A tutortutore, in the oldvechi sensesens of the GreekGreacă
"paideiaPaideia": Look after the kidcopil.
186
548242
4975
09:25
What's happeninglucru at home,
what's theiral lor momentmoment in life, etcetc..
187
553217
3830
vezi ce se întâmplă acasă,
în ce moment al vieții sunt etc.,
dar, te rog, nu preda nimic,
09:29
But please don't teacha preda,
188
557047
1340
pentru că nu ne interesează
cât de puțin știi față de Google.
09:30
because the little you know comparedcomparativ
to GoogleGoogle, we don't want to know.
189
558387
3410
Ţine pentru tine.
09:33
Keep that to yourselftu.
190
561797
1152
09:34
(LaughterRâs)
191
562949
1348
(Râsete)
09:36
Now, we'llbine bringaduce in people
who have two things:
192
564297
3953
Vom chema oameni cu două calități:
pasiune și experiență
și pot fi de profesie sau nu.
09:40
passionpasiune and expertiseexpertiză, and it could be
theiral lor professionprofesie or not.
193
568250
4367
Și-i folosim pe vârstnici,
care-s 25% din populație,
09:44
And we use the seniorsenior citizenscetățeni,
194
572617
1917
09:46
who are 25 percentla sută of the populationpopulație
with wisdomînţelepciune that nobodynimeni wants anymoremai.
195
574534
4353
cu o înțelepciune
pe care nimeni nu o mai vrea.
09:50
So we bringaduce them to schoolşcoală and we say,
196
578887
2607
Îi aducem în școală și le spunem:
09:53
teacha preda these kidscopii whateverindiferent de
you really believe in.
197
581494
3836
„Învățați-i pe acești copii lucrurile
în care voi credeți cu adevărat.”
Avem violoniști care predau matematică.
09:57
So we have violinistsvioară teachingînvățătură mathmatematica.
198
585330
2616
Avem tot felul de materii
la care le spunem:
09:59
We have all kindstipuri of things where we say,
199
587946
2565
„Nu vă mai stresați cu programa școlară.
10:02
don't worryface griji about
the coursecurs materialmaterial anymoremai.
200
590511
2981
Avem vreo 10 capitole grozave,
de la 2 la 17 ani,
10:05
We have approximatelyaproximativ 10 great threadsfire
that go from 2 to 17.
201
593492
4964
de genul: „Cum ne apreciem ca oameni?”
10:10
Things like, how do we measuremăsura
ourselvesnoi insine as humansoameni?
202
598456
4390
10:14
So there's a placeloc for mathmatematica and physicsfizică
and all that there.
203
602846
3626
E loc acolo de matematică,
fizică și toate cele.
„Cum ne exprimăm?”
10:18
How do we expressexpres ourselvesnoi insine?
204
606472
1864
Aici e loc de muzică, literatură etc.,
dar și gramatică.
10:20
So there's a placeloc
for musicmuzică and literatureliteratură, etcetc.,
205
608336
2405
10:22
but alsode asemenea for grammargramatica.
206
610741
1644
Apoi avem lucruri uitate de toți,
probabil, cele mai importante în viață.
10:24
And then we have things
that everyonetoata lumea has forgottenuitat,
207
612385
2657
10:27
whichcare are probablyprobabil the mostcel mai
importantimportant things in life.
208
615042
2569
Despre cele mai importante lucruri
din viață, nu știm nimic.
10:29
The very importantimportant things in life,
we know nothing about.
209
617611
3698
Nu știm nimic despre iubire,
nu știm nimic despre moarte,
10:33
We know nothing about love,
210
621309
2240
10:35
we know nothing about deathmoarte,
211
623549
2092
nu știm nimic despre
misiunea noastră aici.
10:37
we know nothing about why we're here.
212
625641
2077
10:39
So we need a threadfir in schoolşcoală that
talkstratative about everything we don't know.
213
627718
4534
Deci e nevoie de o materie
despre tot ce nu știm.
10:44
So that's a bigmare partparte of what we do.
214
632252
2104
În mare, asta facem.
10:46
(ApplauseAplauze)
215
634356
5595
(Aplauze)
10:51
So over the yearsani, we starteda început going
into other things.
216
639951
2918
Pe parcursul anilor,
am gândit și alte lucruri:
10:54
We'dNe-ar say, why do we have to scoldcerta the kidscopii
217
642869
2162
de ce trebuie să-i mustrăm pe copii
cu „stați jos, vino aici, fă asta” etc.
10:57
and say, sitsta down and come here
and do that, and so forthmai departe.
218
645031
2791
10:59
We said, let's get the kidscopii to do
something we call a circlecerc,
219
647822
3315
Hai să avem cu copiii un cerc săptămânal.
11:03
whichcare meetsîndeplineşte onceo singura data a weeksăptămână.
220
651137
1265
„Faceți-vă voi regulile și decideți
ce vreți să faceți la cerc.”
11:04
And we'dne-am say, you put the rulesnorme togetherîmpreună
221
652402
2310
11:06
and then you decidea decide
what you want to do with it.
222
654712
2327
11:09
So can you all hitlovit yourselftu on the headcap?
223
657039
2182
„Vreți să vă dați cap-în-cap?
Desigur! Încercați o săptămână.”
11:11
Sure, for a weeksăptămână, try.
224
659221
2322
(Râsete)
11:13
They camea venit up with the very samela fel
rulesnorme that we had,
225
661543
3935
Au venit exact cu regulile noastre,
doar că astea erau făcute de ei.
11:17
exceptcu exceptia they're theirsa lor.
226
665478
1391
Apoi, puterea e la ei:
11:18
And then, they have the powerputere,
227
666869
2245
adică pot – și chiar o fac –
să exmatriculeze temporar sau definitiv,
11:21
whichcare meansmijloace, they can and do
suspendsuspenda and expelexpulza kidscopii
228
669114
4992
deci nu ne jucăm de-a școala,
ei chiar decid.
11:26
so that we're not playingjoc schoolşcoală,
they really decidea decide.
229
674106
5398
În același context,
11:31
And then, in this samela fel veinvenă,
230
679504
3043
11:34
we keep a digitaldigital mosaicmozaic,
231
682547
2394
ne ghidăm după un fel de mozaic digital,
11:36
because this is not constructivistconstructiviste
or MontessoriMontessori or something.
232
684941
3631
căci asta nu e ceva constructivist,
gen Montessori.
11:40
It's something where we keep
the BrazilianBrazilian curriculumcurriculum
233
688572
3538
Prin asta respectăm curricula braziliană
ca într-un mozaic cu 600 de piese,
11:44
with 600 tilesgresie of a mosaicmozaic,
234
692110
2668
la care să-i expunem pe copii,
până la 17 ani.
11:46
whichcare we want to exposeexpune these kidscopii
to by the time they're 17.
235
694778
3137
Ne ghidăm permanent după mozaic,
ca să știm cum se descurcă
11:49
And followurma this all the time
and we know how they're doing
236
697915
2835
11:52
and we say, you're not interestedinteresat
in this now, let's wait a yearan.
237
700750
4040
și, „dacă nu te interesează acum,
mai lasă asta un an”.
Copii sunt în grupe
